Turning Data into Decisions: Using the Power BI Decomposition Tree for Root-Cause Analysis

Table of Contents

Introduction

In the world of business intelligence, simply reporting numbers is not enough. Analysts, decision makers and even learners must go a step further by finding the “why” behind every metric. That is where the Power BI Decomposition tree comes in for the root-cause analysis and smart, interactive dashboard design.

Whether building your Power BI dashboards or solving real-world data problems, mastering this AI-driven visual will help you move from reporting to real insights.

What is Root Cause Analysis (RCA)?

Root cause analysis (RCA) is the process of finding the root causes of problems in order to identify appropriate solutions. RCA believes that it’s better to address and resolve fundamental problems in a planned manner than to only treat symptoms as they arise and put out fires.

Five Whys? Method

One common RCA tool is the Five Whys method. “Five whys” is an iterative interrogative technique used to explore the cause-and-effect relationships underlying a particular problem. It is a simple but effective technique for identifying a root cause. It involves asking “Why?” repeatedly until the answer reveals itself. This often happens at the fifth “why,” but sometimes you’ll need to continue asking more times, sometimes fewer.

How Power BI’s Decomposition Tree Enables RCA?

The decomposition tree visual in Power BI lets you visualise data across multiple dimensions. It automatically aggregates data and enables drilling down into your dimensions in any order. It’s also artificial intelligence (AI) visualisation, so you can ask it to find the next dimension to drill down into based on certain criteria.

It is a perfect tool for root cause analysis because:

  • It shows hierarchies and relationships clearly.
  • It allows automatic insights using AI’s “High Value” or “Low Value” suggestions.
  • You can drill down into data interactively to find what’s contributing the most or least.

Use Case: How RetailCo Uncovered the Root of Low CSAT with Power BI’s Decomposition Tree

RetailCo, a nationwide e-commerce platform, observed a decline in Customer Satisfaction (CSAT) over two quarters, and surface-level reports were not enough. Despite all the efforts, negative feedback kept rising, particularly about wrong deliveries.

Decomposition Tree

Let’s see if we can get to the bottom of RetailCo’s problem by using Power BI Decomposition Tree.

  • In Power BI Desktop, in Visualisation pane, find Decomposition Tree Visual.
Visualisation pane
  • We will analyse CSAT Score explained by all the metrics, i.e., Issue Type, Region, Fulfilment Center, Support Channel, and Shift. Set your data as:
CSAT Score
  • Our visual looks something like:
Our visual looks

Note: Visualisation pane> format> general> title, toggle it on and give a relevant title to the visual.

  • Clicking on the + will show us all the metrics we can break our CSAT score by (as defined in previous step)
break our CSAT score
  • We will break it down by Issue Type and then Region:
Issue Type and then Region
  • We have manually selected the metrics to break down the CSAT score here. We can also use AI-guided exploration where Power BI evaluates all available dimensions and highlights the one most responsible, using AI’s “High Value” or “Low Value” suggestions.

  • Using the ‘High Value’ suggestions lets us complete our tree.
Using the ‘High Value’ suggestions lets us complete our tree.
  • The little 💡 button suggests that AI selected the highest value (or the lowest) here. But the thing about this dynamic selection is that it shifts, let’s say, instead of ‘Wrong Item’ we select ‘Product Quality’:
Product Quality
  • Notice how Fulfilment Center and Support Channel switched positions via high-value selection. This happens to all the dynamically selected dimensions. To disable the dynamic AI selection, just click on 💡 button, it will go away. Meaning, choosing another issue type will not dynamically change the tree composition.
Fulfilment Center
  • You can also hover over a metric and see a lock level 🔒. If you lock a certain dimension, it means Power BI will always retain that dimension in the decomposition path, ensuring that analysis flows through it regardless of AI suggestions or user-driven exploration.

5 Whys for Low CSAT in action:

  1. Why is CSAT low?
Because many customers received the wrong items.
  2. Why are the wrong items being shipped?
The errors were largely occurring in the West region.
  3. Why the West region?
Warehouse B had the highest number of incorrect orders.
  4. Why Warehouse B?
A large proportion of support complaints came via the Phone channel.
  5. Why phone?
Complaints spiked during night shifts, during those shifts the staff held temporary positions and there were limited QA checks.

Resolution:

Armed with this precise path, RetailCo can implement:

  • Retraining of night-shift staff at Warehouse B.
  • A pilot chatbot support rollout during night hours.
  • Barcode scanning validation improvements before shipping.

Expected Results:

  • Within one month:

    • Wrong item complaints will drop by 36%.
    • Night-shift fulfilment accuracy will improve by 22%.
    • CSAT score will rise from 3.1 to 4.2.

Best Practices for RCA with Power BI

  • Start with a clearly defined KPI (e.g., Complaints, Revenue, Response Time).
  • Use AI splits like High/Low Value for faster insights.
  • Drill down using business-relevant fields (Product, Region, Rep, Channel).
  • Think in terms of “Why?” at each level.
  • Combine with other visuals like line charts or tables to build context.

Conclusion

The Decomposition Tree in Power BI isn’t just a visualisation, it’s a decision-support tool. By integrating AI-driven insights and RCA logic like the 5 Whys, it helps analysts move from observation to understanding and then to action.

In today’s fast-paced data world, knowing what happened is no longer enough. With tools like this, you can confidently uncover the why and make decisions that drive lasting improvement.

FAQs

The decomposition tree visual in Power BI lets you visualise data across multiple dimensions. It automatically aggregates data and enables drilling down into your dimensions in any order.

It allows you to perform a step-by-step breakdown, just like the 5 Whys technique in RCA. You can explore why a KPI is high or low by drilling down into the dimensions layer by layer, revealing the real drivers behind trends or issues.

These are AI-powered insights. Power BI automatically analyses your data and suggests the most impactful splits, such as the region or channel that most affects the metric. You can accept or override these suggestions.

Yes. End users can click, expand, collapse, or change paths to explore the data themselves, making it ideal for dashboards, self-service BI, and executive presentations.

While you can’t directly export the tree as a visual, you can take screenshots, export the underlying data, or use Power BI bookmarks to capture specific views of your analysis.
